Hi Johanna,
I agree putting everything in the same sheet is best.
I have a sort of template for how that would look like here:

(this was once used as event planning for Hackeriets 2year conference party
and then as a template for planning of a music festival)
Take a look at the "Delegations" and "Deadlines" tabs.
Perhaps it makes sense to start with that?
I think I also have a fairly detailed birds-eye plan from a previous
FSCONS to feed these "deadlines", I'll see if I can dig that up.
